How to run the mapping conversation

Put the map where everyone can see it. For each cell, ask:

• What happens here today?
• Who owns the result?
• Who actually performs the work?
• What information enters and leaves?
• Where does work wait, repeat, or fail?
• What workaround have people created?
• What number would reveal improvement?

Record plain observations. Do not diagnose while collecting. If the room immediately starts proposing software, return to the current state.
