Weeks 3–4: Run and observe

The purpose of this period is to learn from the agreed scope of real work. Track the primary measure, adoption behavior, errors, and guardrail exceptions. If you're gathering a baseline first, record the current situation without presenting it as an improvement.

Keep the test within its boundary even if early results are exciting, and raise disappointing findings while there's still time to respond. Bring the observations and any limitations to the scheduled decision meeting.
